Calls held is the LO EOD "Calls Today - Held" total, parsed from June onward. Dial target is 150 a day for 3 setters over 21 days.

The Two-Track model says 118.8 bps at 20 personal + 10 BDDR. Real 2026 is 14 units a month and near breakeven. Bottom-up breakeven with real drags is about 31 loans, $14.4M a month; killing concessions moves it to $8.0M.

Owner-loan balance has three answers

$300K backlog (Asana, due 9/30), $500K at $50K/mo (Official Scaling Path), $700K owner loan now $600K after a June payment (tracker never updated). No ledger exists; the P&L shows $647 of reimbursements.

Sub P&L partners have no signed terms in Drive

Kleer Circle (launch 9/1, 20–30/mo), Sober Living Riches (20–30/mo), RAL Academy (~10/mo), George (10/mo). No SOW or term-sheet template found.

Cost to serve a sub file

Why the Salesforce dashboards were wrong

Negative turn timesProcessor dashboard shows −12.2, −11.1 and −1.3 days. A stage cannot take negative time. Those reports average intervals where the later stamp is earlier than the first, usually a stamp that was re-set when a file bounced back.The hub drops intervals below zero and shows how many were dropped (198 of 2,560 pairs), then reports the median so a few stuck files cannot swing the number.
Means hide the truth"Lead In to App Sent 15.5 days" is the mean. The median is 1.0 day. Most leads get the app the same day; a handful sit for months and drag the average.Median and mean side by side, with the sample size, on every row.
Docs Requested re-stamps"Avg days in Docs Requested 12.4" averages a field that gets re-stamped every time docs are requested again (1.6 times per file). 69 of 186 pairs come out negative.Median 3.9 days on the 117 clean pairs. The real fix is a "first requested" timestamp that never moves.
Booked = 0"Booked This Month by Setter: 0". Bookings are not in Salesforce by design.Booked comes from Slack in the live build; the Salesforce tile should be removed.

Salesforce cannot tell a lead vendor from a BBDR from a realtor today: Referring Partner Role is blank on every one of the 3,407 referred files and 3,055 of the 3,250 business contacts have no title. The hub carries its own type tag until that field is filled. Fixing that one field is the single biggest CRM cleanup.

The refi book is real and unworked: 165 funded loans since 2023 carry a note rate of 7% or higher, $80M of balances, and the three Refi Review statuses (6 mo, Rate, Equity) have never been used on a single record. Refi Hold holds 71 files. When rates drop, this table is the call list; the hub will rank it by rate and balance once the connected app is on. New Client contacts fell from 480 to 783 a month in Q1 to 120 to 162 a month since May, which matches the lead-vendor cutback.
